This is what it takes to make a meeting successfulThis is what it takes to make a meeting successfulPeople tend to think of meetings in a binary way it was either a good meeting, or a bad one.I dont believe thats a fair assessment.First of all, in buchung to talk about what makes an effective company meeting, its important to define what defines a meeting. You could call two people talking in a room a meeting, and you could put a thousand people in an auditorium and call it a meeting. Which is precisely why so many companies struggle to define what makes a meeting effective, because any rule in one context can be good and in another can be bad.Speaking up is a great example. In a small group, speaking up and sharing yur ideas might be highly encouraged and seen as a good thing. In a large group, that same behavior may be seen as distracting or counterproductive.In psychology, we would call this a debate on truth. If you proclaim a generalized truth and dont realize the opposite of it is an active truth as well, then you havent actually gone that deep into the subject.I think the topic of meetings as a perfect example.Skipping past all the generalized industry-speak on best practices for meetings, here are a few things company leaders and members should consider when quantifying these time blocks1. Meetings are not always bad.There is a business stereotype that meetings are a waste of time.Theyre not.Plenty of good work is accomplished in meetings. The breakdown occurs when great opportunities arise and then people dont take advantage of them and sprint to put them into action. Which means, going back to our debate on truth, to insist that every meeting follows a rigorous agenda is to miss the other side of the coin, which is the spontaneity that happens when likeminded people are all in the same room.For example, Jeff Bezos, the prolific leader of Amazon has very specific company rules- and yet one of them is to not have tight agendas for meetings.At this years Code Conference in Rancho Palos Verdes, California, he gave this glimpse of how he runs meetings when being interviewed by The Verges Executive Editor and columnist, Walt Mossberg.I make sure all my meetings do not have tight agendas, Bezos said. Tight agendas assume you know where youre going, which for a certain kind of meeting is right, like if youre doing your weekly business review and going through your metrics. But most meetings should be used for mild brainstorming. Thinking you know exactly where youre going is a lack of humility that doesnt let you invent, he said.Better agendas arent the answer. Most people get that wrong.Studies, in fact, show the opposite. Meetings that are lightning efficient with tight agendas accounting for every minute dont forge effective teams, just groups of individuals. The back and forth dialogue, giving everyone a gelegenheit to speak, understanding where people are coming from, are not what you do if youre optimizing efficient meetings. Its what you do if youre trying to create effective teams.2. The bigger you get (as a company), the harder you have to work to stay concise.Here at Morphic, I can say were not a very meeting-centric culture, which is by design.In biotech, particularly, I value our scientists spending time deep in thought and working hard to solve new problems, far more than I value how quickly they respond to an email- or how many meetings they attend.Now, what Ive seen in creating this sort of company culture is that even though we have less company meetings, the compromise is that our meetings are far more intense. Attendees are expected to put in the effort and bring their A-game, and the reason is so we can continue to protect each others time.In order to do this effectively, platforms like Slack allow everyone to know whats going on, at any moment. Theres no need to set aside meeting time to go around the room and share status updates because everyone already knows the information. Which means far more time can be spent in discussion, instead of disseminating the information and getting everyone up to speed.So, another thing leaders tend to get wrong is in thinking meetings are the appropriate time to update everyone on everything. Personally, Ive found this to be an unnecessary use of time. Be biased to more intense activities over shallow ones.3. What you bring to the table in a meeting can define you (for good or bad).This is a fairly brutal truth, but one thats worth acknowledging.I have been in plenty of employee evaluation discussions regarding employee performance, specifically high-potential employees. And Ive found that if an employee does something either extremely good or extremely bad during a meeting, its remembered forever.I remember early on in my career- very early on- I would mark meetings on my calendar at least a week in advance, so I could prepare. I dont mean for a presentation, I mean also when other people are presenting or bringing things to the table, because I wanted to provide thought-out commentary, make thoughtful critiques, and be a beneficial part of the team.Its unfortunate, but a good many employees dont take advantage of the opportunities company meetings provide.They just sort of show up, or assume they can wing it.But I am believer that if youre not going to be an active participant at a meeting, you might as well just not show up. The answer is simple you have to pass the 7-Second Resume Test.Depending on who you listen to, it is widely believed that an applicant has between 6 and 10 seconds to impress the resume reader the recruiter.Here, then, is my version of the 7-second test and exactly what I look for, step-by-step, when I glance at a resume and determine pass or fail.Second 1 ConfidenceHow do you show confidence in a one-dimensional document? SimpleStart with your name in the header bold and pronounced. Then clearly show me your contact information, separated by lots of white space so I dont have to squint to find your email address. Next, show me a bulleted summary of your skills and not just a bunch of buzzwords I want a clear indication that you understand your strengths and how those may apply to my co mpany.Fail to impress me with a clear display of confidence and your resume wont last one second.Second 2 Social Media LinksLike many decision makers, I live in a digital world so I want to see links to your career-relevant social media profiles.Typically, LinkedIn and Twitter are enough to show a professional presence. If you would also like to send me to an About.me or similar, thats fine. Facebook and other personal sites, however, are of no interest to me and its always a red flag of sorts to see those links on a resume.Why do I care about your social media presence in second two of my resume review? landsee step one above by showing me where you live online, you reveal another level of confidence.Second 3 White SpaceI cant emphasize this enough white space counts, a lot.If your resume is packed into a document at 0.4 margins and 9 point fonts with no space between sections and paragraphs this shows me youre trying WAY too hard. Just like the person who cant let a single mom ent go by during a conversation without filling it with inane banter, your resume is screaming Im nervous please like meDont kill your resume in 3 seconds let the recruiters eyes bounce from section to section freely, and comfortably.Second 4 Too Much TextSimilar to the white space issue the use of way too many words is a resume killer.Long paragraphs and run-on sentences are another sign of anxiety, maybe desperation. You should be able to articulate your accomplishments in one line. Period.Do you really think a recruiter wants to read or has time to read a 1,200 word resume? They wont and in just the fourth second, that resume youve worked on for hours is in the recycle bin.Second 5 NumbersWhen I look at a resume, I dont care WHAT you did I care about your work ethic and whether or not you were good at your job. More specifically, I care whether youll be that good, or better, at my company. I care about performance.That means your resume must contain quantified statements lik e exceeded quota by 132%, Met deadlines in 97% of assigned projects and managed highly successful event for 500 donors. Even a more generic consistently in the Top 5% of my team is better than nothing and shows you understand how your performance is being measured.No quantified statements on your resume? Your resume didnt make it five seconds, and Im now looking for another candidate who gets it.Second 6 AchievementI have a theory about inferred contributionSimply put, this theory says that if you won awards, competed on a high level and were a high-impact contributor at your last position you will do the same at my company. Some of this can be articulated through the quantified statements above, of course. However, as I scan your resume I look for other signs that youre a high-achiever perhaps monthly or annual awards, acknowledgement by an industry expert or academic institution, being named to a Top list in blogging, digital or social media, or similar.Show me you are proud of your relevant accomplishments and in second six, you are well on your way to impressing me.Second 7 LeadershipAh, the final test is it clear that you embrace leadership in a team-focused work environment?This is the last hurdle. Have you been a leader? Do you embrace the idea of being a forerunner? Are you willing to stick your neck way outside your comfort zone to make a team better? The process begins with “Selection Sunday” where the 68 teams who get to play in the tournament are announced. Individuals then fill out their game brackets to choose who they think will win individual games and eventually, the championship . There often are informal pools for betting on the winners, and more formal versions fans set up on the Internet. The “win or leave” format takes teams from pre-tournament play-in games, through the “Sweet Sixteen”, “Elite Eight”, the “Final Four” and then the championship game.The impact of March Madness on workWhy is it important for supervisors, managers and employers to understand March Madness? Because for many employees, March Madness becomes an important part of their life, influencing their thought time, emotions, and relationships â€" both personally and at work. And secondly, because many of the games (especially in the first two weeks) are played during the day on weekdays. This creates some challenges at work.When a game is being played, it is available to be watched or listened to on television, radio and the computer. So, many employees are distracted from their work while a game important to them (or for some people, any game) is being played. Sometim es, when a local team is playing, seemingly the whole city or vicinity “shuts down” to watch â€" and the experience can actually become a team building experience among colleagues (including good natured teasing for those rooting for the opponent).The dilemmas raisedThis raises the question for managers:  how should we handle these situations? Do we give people the freedom to watch (essentially, providing “time off” of work)? Do we set up a formal process where they can use “personal time” to watch the game? If they are salaried employees, do we allow them to manage their time as they wish as long as they fulfill their obligations? Do we make no allowances and suggest they record the game to watch later? What do we do if we know people are watching “on the sly” at their desks or lingering longer in the break room? Some guiding principlesThere are numerous, overlapping issues that need to be considered, including any legal implications regarding unequal treatment of employees, how to serve your clients best, decision-making and communication processes, and staff morale.Let me make some suggestions that can help avoid creating undesired results: Whatever options you are considering, be sure and pass them by your HR manager  (or your HR legal consultant) to make sure you are not breaking any laws or creating significant risk for being sued for how you handle the issue. Understand that individuals feel valued and appreciated in different ways  (words of praise, time and attention, help with projects, and tangible gifts are some.)  While watching the NCAA tournament games may not be important to you, to some of your employees it is extremely so. Think of someone who attends all of the games, goes to ‘away’ games, wears the college’s sportswear, and talks  a lot  about the team. You can really “hit the mark” by making it possible for them to watch the game â€" and employees often respond with sincere appreciation and a higher sense of loyalty to you. Discuss the situation with your management team, sales and customer service representatives and make sure you understand the needs of your clients,  approaching deadlines, and how you can be responsive during the games, when needed. Consider the Benefits, Costs and Potential Risks. Although there are many options on the continuum, if we simplify the options into: a) giving employees flex time to watch the games, and b) not allowing employees to watch the games during work, the following results can be considered. COMMUNICATE.  COMMUNICATE.  What seems like a good idea (and a fairly innocuous way of being nice to your employees) can become a nightmare, leading to hurt feelings and frustration, and even major conflict, unfortunately.  Talk with your managers and supervisors. Get input from those you know who are interested in watching the games, and hear from those who have no interest at all. Then be clear who is making the decision, how and by when the decision will be made, and the alternatives available (people love choices). Consider including communicating the principles and factors by which the decision was made. Final issues to considerThere is no right or wrong answer for how best to deal with March Madness in the workplace. And the choice you make  may  vary according to the specific circumstances this year â€" your local team is involved, there are too many deadlines to meet, etc.Essentially, the issue becomes a cost / benefit analysis: Are the relational and morale benefits worth the hassle? How much complaining might there be from non-interested employees? Is it necessary to determine equivalent ways to give others some time off? Type delete type What writers do (or 'Why I’m editing my life') Type delete type What writers do (or 'Why I’m editing my life') I’m currently working on a book project, which explains why I found myself binge-watching videos on Instagram the other day.In my senseless searching, I stumbled across a video of an author speaking to a group of writers, where she admits, to her own chagrin, that she just spent the day editing her introduction for the tenth time instead of writing.She said, “I spent three hours moving words around on a page, thinking I was writing. But I wasn’t writing. I wasn’t adding a word to my word count. I was hiding.”The audience applauded.This both inspired and troubled me. It inspired me because I had literally just done this that day: editing and re-editing the introduction to a new book I’m writing with a friend. And I wondered now if I had just wasted my time.And it troubled me because it seems shortsighted. Part of writing is not writing. Of course, you can’t complete a book if you never get past a few hundred words on a page. But at the same time, so much of writing is no t just creation. It’s curation. All good writing is rewriting, they say.Type. Delete. Type.  This is what we writers do. And it cannot be ignored, avoided, or accelerated. You put the words on the page, rearrange them, remove some of them, add more words, and at some point get something that looks complete.It’s never really finished, of course. That’s the beauty and tragedy of it all. You can always tinker and play with it, and many do just that.F. Scott Fitzgerald always carried around a copy of  The Great Gatsby  with him wherever he went, because he was never fully satisfied with it, making constant notes and corrections to it until the end of his life.Fitzgerald was continually chasing the ideal of his art and never finding it. Maybe, in a way, we all are.So let’s talk about that.In addition to this blog post, I also recorded a podcast to expand on the idea of what writers really do. You can listen to it here.Why Grady Tripp couldn’t stop writing (or when writing isn†™t writing)Recently, I watched a movie about writers called  Wonder Boys. In it, the main character Grady Tripp’s first novel was a big hit, and now he is struggling to finish his next book. Years past deadline, he is constantly under the influence of drugs and alcohol, and everyone thinks he’s blocked.Turns out, Grady is not blocked at all. He’s written well over 2,000 pages, pages about horse genealogies and dental records and who knows what else. When a student calls him out for not making any choices, he gets defensive.But then (spoiler alert) in an interesting turn of events, he loses the manuscript. It flies out the window and goes straight into the river. Afterward, someone asks what the book was about, and Grady says, “I don’t know.”“If you don’t know what the story was about, then why were you writing it?”“Because,” he admits, “I couldn’t stop.”Writing is not just about meeting a word count. It is about saying something. Just because you’re typ ing doesn’t mean you’re communicating. And just because you’re deleting doesn’t mean you aren’t making progress.Why everything must die before it can be rebornWhen you feel stuck, the worst thing you can do is stop. The second worst thing you can do is keep going in the wrong direction. This is true in writing, and this is true in life. Editing is as much a part of the writing process as composition.Making something is not just about adding a new piece to the larger whole. Sometimes, it’s about taking something away. And we’re not just talking about writing anymore, are we?Lately, I’ve been reconsidering some of my most deeply-held beliefs. As one friend put it, “I’m taking some dusty ideas off the shelf, re-examining them, and deciding if I want to put them back on the shelf.”For a while, I felt bad about this until a psychotherapist/priest friend of mine explained that all healthy spiritual and emotional journeys follow a simple process of deconstruction and reconstruction. Here’s he describes it: Thesis:  First you believe something. Antithesis:  Then you believe the opposite of that something. Synthesis:  Then you find a way to reconcile the something with its seeming contradiction. (Side note: Rob Bell has a pretty interesting podcast on this concept  here.)It is in a paradox that truth is found and often deepened. We sometimes have to destroy what we’ve built to create something better.Everything is always ending, and everything is always beginning. That was made clear to me the other weekend when I had a friend die, another friend announced he was getting divorced, and another friend decided to leave his job and strike out on his own. All in a weekend.Endings and beginnings. That’s life.  And that’s writing.The trick, it seems, is not to keep doing what you’re doing. It’s to edit. To ask why you’re doing it in the first place. I’m currently doing this with my life and my business, and my writing- and it’s scary as hell. But it also feels right. Because I know some things can’t be born until other things die.Creation is always an act of resurrection.How’s the writing going?So when someone asks you, “How’s the writing going?” and you†™ve deleted more words than you’ve typed today, don’t feel bad.Sometimes, finishing is overrated (don’t tell my friend Jon I said that).When you find yourself working on that book and the word count doesn’t measure up to the goal, understand you are probably more on track than you realize. You are doing the work. Type. Delete. Type. Remember?Don’t just measure what you’ve done but also what you’re doing. They both matter. The secret to doing good work is not just about crossing finish lines. It’s about running good races.Some races we finish, and some we only begin. But most of us got into this work not to amass a bunch of medals but for the joy of the run. Almost every great writer dies with an incomplete manuscript, and maybe this is as it should be. They died doing what they loved - not finishing, but creating.Plus, you never know what might happen to those abandoned and incomplete works. I always loved that Tolkien story “Leaf By Niggle” in which an artist s pends his entire life working on a single painting of a tree and never finishes it.Then in the afterlife, he discovers not only the tree but a whole forest and a garden for him to tend. What he began in one life, he was able to complete in another. And what he could only imagine in one life became a reality in another.Maybe that’s how it works. We chase the ideal, and all our vain efforts to make something measure up are just that - vain. Vain but beautiful and even more important: worthwhile.What better way to spend a life than in pursuit of the true, the good, and the beautiful? That’s how I’m trying to spend mine, anyway.Oh, and those Fitzgerald edits I mentioned, the mere tinkerings of an obsessive perfectionist? Well, after the author’s death, that old, marked-up copy of  Gatsby  was discovered. And the edits he made ended up in future versions of the book. It’s all advertising, and an ingenious business card can have real impact; take a look at these cards, adorned with human sweat. You can produce cheap business cards which are purely functional and this is often enough, but if you’re working in the creative industries there seems to be active competition as to who can invent the best business card â€" presuming it’s a reflection on your creative powers. Cards with multiple dimensions and pop-ups are becoming popular and some will even put ‘a face to a name’ by printing your image on the body of the card. Business cards needn’t even be a formal ‘card’, they can come in the form of a balloon, Lego figures, USB sticks or any neat object that you can probably think of. Packets of seeds, cheese graters, combs and variety of objects have all been made into business cards.  If you can think of something handy which the recipient might keep, you’re business card will serve as a constant and useful reminder. Think about the nature of your business and how you could draw attention to your product via something synonymous with the trade.  A bathroom fitter could issue bath plugs with his own company moniker and contact details, a hair salon could hand out combs with contact details, or a bakery could have edible business cards. The important thing is, it’s all advertising and anyone in the business world needs an effective business card â€" even if it isn’t as outlandish as the ones mentioned here. For many businesses an air of professionalism and gravity is the most important factor. The only way to fight them is to become aware of them and reflect on your work with a discerning eye.Here are a few of the most common bad habits to look out for.Mistake #1: You mistake activity for productivityMost executive recruiters want to do a good job. They’re inspired- they want to find the best candidate for their client.But many recruiters misinterpret “good” as “busy.” They waste time and energy, and ultimately, they burn themselves out.I’ve made this mistake in my own career by falling prey to paralysis by anal ysis- immersing myself so heavily in research that I forgot what it was I was hired to do.For example, one time I was tasked with finding a Controller for a public semiconductor company. I vaguely knew what a semiconductor was, but I had no idea what a controller did. So rather than pick up the phone and get to work, I decided to teach myself all there was to know about the state of the semiconductor industry and way more about Sarbanes-Oxley than anyone should.This was a mistake. Nobody cares about how much research I did or how many hours I put in. My job was to get candidates on the phone, tell them about the opportunity, and get them talking to my partner, who actually knew all he needed to know about the company, the industry, and the role. In my research, I forgot what my role was and what I was expected to do.Productivity is measured by results- not effort.Mistake #2: You’re too rigid in your approachExecutive recruiting necessitates creativity and the ability to adapt. Man y recruiters, however, operate with protocols inherently rigid in design.Reaching out to candidates via email might work for one role, but not for others. Cold calling candidates might pique some folks’ interest, but it might annoy others. In reaching out to CEOs, you will likely need a more tailored, personalized approach- one that shows you’ve done your research. Engineers, on the other hand, might require only a short note.Sticking with one strategy simply doesn’t work.
